Preserving Lead Source Attribution During CRM Migration

Lead source data drives marketing ROI analysis. Flatten, remap badly, or drop those fields during a CRM move and you lose years of channel truth. Migrating source attribution correctly is what keeps historical marketing performance reports accurate.

We map the multi-touch source fields your spend decisions depend on.

The Problem

Sound Familiar?

These are the exact issues our clients faced after a flat lead source migration:

  • Flat contact imports collapse Lead Source into "Import" or "Unknown", wiping years of channel history
  • First-touch and last-touch UTM fields overwrite each other, or never get locked as protected properties
  • Salesforce Campaign Members never land as HubSpot timeline events, so marketing-sourced pipeline reports go blank
  • HubSpot Original Source uses fixed system categories while Salesforce Lead Source is a custom picklist, and naive mapping flattens both
  • Marketing cannot defend channel spend to the board because historical ROI reports no longer match reality

Attribution history loss is the highest-consequence CRM migration failure, and it is invisible at go-live. Safari, Firefox, and iOS already limit cookie-based tracking, and Google retired most Privacy Sandbox Attribution Reporting APIs in October 2025. Your CRM first-party source fields are now the durable record. Drop them in a migration and you are flying blind on marketing spend.

How It Works

What Lead Source Migration Actually Does

Extract source fields → translate picklists and UTMs → rebuild campaign history → prove ROI parity.

1

Export Source Fields

Lead Source, Original Source, first/last-touch UTMs, and Campaign Members pulled via API

2

Map Attribution Fields

Picklist values translate into destination categories; custom fields hold granularity Original Source cannot

3

Lock First-Touch Data

Protected original-UTM and source properties block later form and sync overwrites

4

Validate ROI Reports

Channel mix and marketing-sourced pipeline match the source before you cut over

What We Build

Everything You Need for Intact Source Tracking

First-Touch Source Lock

We copy Original Source, Lead Source, and first-touch UTMs into protected custom properties that imports and syncs cannot overwrite.

UTM and Campaign Tag Mapping

utm_source, utm_medium, utm_campaign, utm_content, and utm_term land in dedicated fields with a consistent taxonomy for ongoing source tracking.

Campaign Membership Rebuild

Salesforce Campaign Member history becomes HubSpot timeline events or equivalent associations, so marketing-sourced pipeline survives cutover.

Picklist Value Translation

Salesforce Lead Source picklist values map deliberately into HubSpot Original Source categories or custom lead-source fields, never dumped into a single Import bucket.

Multi-Touch Field Capture

Where the source holds first-touch and last-touch pairs, both travel. Your attribution model keeps the inputs marketing ROI analysis depends on.

Attribution Parity Validation

We reconcile channel mix, marketing-sourced pipeline, and campaign ROI against the source CRM before you decommission it.

From Blind Channel Spend to ROI the Board Trusts

How a 35-person B2B SaaS marketing team recovered after a Salesforce-to-HubSpot cutover that flattened every lead source into Import.

Before

The Flat Import Cutover

  • Vendor migrated 18,000 contacts as CSV rows with Lead Source set to Import
  • Campaign Member history left behind in Salesforce; HubSpot showed no marketing influence on closed deals
  • First-touch UTMs never mapped; later form fills overwrote the few campaign tags that did arrive
  • Marketing ops spent 12 hours a week rebuilding channel reports from Google Ads and Meta exports
  • The CMO could not defend a R2.4M annual media budget for a full quarter
40% sourced contacts with usable first-touch data
After

Attribution Restored

  • We re-exported Lead Source, UTMs, and Campaign Members from the frozen Salesforce org
  • Protected first-touch UTM properties and a custom lead-source field held granular history
  • Campaign membership rebuilt as HubSpot timeline events for marketing-sourced pipeline
  • Channel mix reconciled against Salesforce before reporting cutover
  • Board packs used CRM attribution again instead of ad-platform self-reporting
94% sourced contacts with first-touch intact

Getting Started

How It Works

From first conversation to attribution reports you can defend in 3 to 8 weeks.

01

Audit Source Attribution

Which fields hold first-touch, last-touch, UTMs, and campaign membership, and what a flat export would erase.

02

Scope and Quote

30-minute call on volume, platform pair, and which marketing ROI reports leadership must trust on day one.

03

Map, Migrate, and Lock

Picklist translation, UTM preservation, campaign history rebuild, then protected first-touch properties in the destination.

04

Cut Over with Reports Intact

Channel mix and marketing-sourced pipeline match the source. Old CRM stays readable until marketing signs off.

Questions

Frequently Asked Questions

Why does a flat CRM contact export destroy lead source attribution?

Because contact rows only store the current Lead Source or Original Source value, and often overwrite it with "Import" on load. Salesforce stores marketing influence across Campaign Member records and activity history. HubSpot models that as timeline events and fixed Original Source categories. Without a deliberate extract of campaign membership, first-touch UTMs, and locked source fields, the CMO loses marketing-sourced pipeline for every deal that closed before cutover. That history is nearly impossible to reconstruct after the fact.

How do HubSpot Original Source and Salesforce Lead Source differ?

HubSpot Original Source is a system property with a fixed set of channel categories (Organic search, Paid search, Email marketing, Paid social, and related options). You cannot add custom values to it. Salesforce Lead Source is a customisable picklist your team defines. Mapping one into the other without a translation table flattens years of granular source tracking into a handful of buckets, or worse, into a single Import value. We keep Salesforce values in custom HubSpot properties and map only what belongs in Original Source.

Will our UTM parameters survive the migration?

Only if we design for it. HubSpot UTM properties can be overwritten on later form submissions, and Salesforce syncs can push empty values that wipe populated fields. We create dedicated original-UTM properties, copy first-touch values at capture or cutover, and block downstream overwrites so campaign-level source tracking stays trustworthy for marketing ROI analysis.

How long before marketing can trust channel reports again if we migrate without attribution?

Industry migration guides treat attribution history loss as the highest-consequence failure because it is invisible at go-live and very hard to recover. Teams typically need a full quarter of fresh first-party data before channel ROI feels defendable again, while analysts spend weeks rebuilding from ad-platform exports. Preserving lead source migration fields avoids that blind spot.

How long does a lead-source-preserving CRM migration take?

Most attribution-preserving migrations we run take 3 to 8 weeks from scoping to cutover. Clean Salesforce-to-HubSpot moves with clear Campaign Member and UTM extracts sit toward the shorter end. Multi-year campaign history, messy picklist sprawl, or remediation after a flat import already went live push toward 2 to 3 months, phased so marketing can keep reporting.

How much does preserving lead source attribution during CRM migration cost?

Focused lead source, UTM, and campaign-membership migration typically lands between R45,000 and R150,000 depending on contact volume and platform pair. Full remediations after a flat cutover, with report rebuild and locked first-touch properties, sit higher. Against a quarter of unusable ROI reporting and the risk of misallocating 20 to 30% of paid media, most clients see payback inside one or two quarters.
